Just B / Lean / A3 priority matrix

Which improvement goes first

A ranking out of the waste list: every idea is placed on the matrix by impact and effort, and the order follows from the ratio of the two. For the idea you select, the page produces a fillable, printable A3 template.

Rows start with example ideas — edit, delete or add rows.

We review the ranking

The matrix and the A3 stay on your screen. If you ask, we review the list and flag where we see sequencing risk.

The email opens in your own mail client with the ideas and scores. The calculated ranking is not included.

03 — Ranking

The ranking is impact divided by effort. On equal ratios, lower effort comes first.

How to score

Impact is movement towards the goal, not visibility. If the idea does not move the chosen metric, its impact is 1.

Effort covers time, money and organisational friction together. A "just one meeting" item is still a 3 if five departments have to align.

Run one A3 at a time per owner. Five parallel A3s are not five improvements, they are none.

04 — A3 template

How the ranking is calculated

Priority = impact ÷ effort
Quick win = impact ≥ 4 and effort ≤ 2
Major project = impact ≥ 4 and effort ≥ 3
Fill-in job = impact ≤ 3 and effort ≤ 2
Not now = impact ≤ 3 and effort ≥ 3

The A3 is not a form but a thinking sequence: the left side proves the problem, the right side answers it. If the left side is empty, the right side is guesswork.

This tool supports decision preparation and does not replace root cause analysis. The scoring reflects the judgement of whoever fills it in.
